#6 - Who to Recruit First – Sales or Admin?

Who to Recruit First – Sales or Administrator? Growing a business is hard, and sometimes you do it more than once! So, if you are starting from scratch who do you employ first? Since I started my business in 2006, I've almost had to start again three or four times. I went self-employed in 2006. I started again doing life insurance, critical illness and income protection when the credit crunch hit in 2009. I started again when I bought my business partner out in 2011. I started again in 2016 when I transferred or moved back from life insurance to get back into the mortgage market. So, I've certainly had a rollercoaster starting off my business journey, but what it's enabled me to do is given me perspective on different ways to start. Because when I initially started, I started with an advisor. The last couple of times have been with an administrator, but then the beginning of this year, in 2018, I've started with three advisors and no administrator. Who do you employ first? Mortgage Adviser Trainee Mortgage Adviser Mortgage Administrator / PA Apprentice It all depends on where your business is at. The fundamental thing that you're going to need to assess, whether you're looking at taking on an advisor or an administrator, is what are your key values and your key strengths. What are the things that you really, really love to do on a day-to-day basis? Because that all forms as part of how you look to grow your business, because if you're not waking up every single morning with massive amounts of passion and really, really wanting to hit each day running because there are certain elements of the job that you don't enjoy doing, then you need to leverage those out. You need to delegate those to somebody else. That can often dictate the way in which you want to recruit. If you are looking to recruit, then you need to write out your process and a list of tasks you want your recruit to complete for you to free up your time to focus on the valuable tasks. Having a good handshake, looking at people in the eyes, having good body language. 3 – Know your Products Knowing your products and knowing your processes. Now, when I talk about knowing your products, we have got mortgage products, and we have got insurance products. And if you're particularly starting out, trying to learn both is extremely difficult. I've got two advisors who started out with CeMAP qualifications and no previous industry experience, and I trained them along the journey. And I know from training them that they wanted to focus on Insurance makes up a huge part of the sale. It doubles the value of a client, right, an application. But trying to focus on both made it hard to focus on to get the knowledge on one of those. 4 – Be a Managing Director Be a managing director, not an advisor. Now, if you're a start-up, you are all things within the business. You're marketing, you're lead generation, you're advisor, you're an administrator and doing the post sale completion. You're everything. And what you need to start thinking about within your vision is, what does your business look like? What does your life look like? Because then that is going to enable you to focus on becoming a managing director. You need to learn to delegate, and you need to learn to pass on the tasks that are lower value and that aren't going to be income-generating. Tip 5 – Become a Leader Are you educating yourself on being a better leader? It's not just a leader to your team. A leader, first, is somebody who doesn't just crack the whip as a manager does. A managing director should not just crack the whip and tell everybody what they need to do, but they need to lead. But even a managing director needs a leader. A leader is somebody who is positive, passionate, has huge amounts of self-awareness, is honest, and can go above and beyond for his team, his clients. He'll put himself in the firing line first, and he'll be able to lead the team into battle, and ultimately to make sure that the vision is being acted upon and that you're getting closer to that vision. Tip 6 – Be Adaptable Be adaptable, and about be agile, and accept change. Don't just be stuck with your blinkers on. You always need to have that peripheral vision because there could be market changes, there could be industry changes, there could be things coming up constantly that are going to impact on you. And therefore, I'm so passionate about social media, because it really enables you to build that better relationship with your client. That you're not as reliant on the estate agents and good weather stopping people buying houses. Holidays stopping people buying houses. Things going on in the world and in the industry stopping people buying houses. If you've done the hard work up front and you've invested time into social media, that is going to take those things out of your worry because they're coming to you because it's you and they're ready. 12 Lessons from 12 years in Business! 8th of November 2018 was my 12-year anniversary of being self-employed, a business owner, sole trader, entrepreneur, in the mortgage industry.  Here I share the top tips I have learnt from being self-employed for over 12 years in the mortgage industry. The 12 lessons from 12 years in mortgages and financial services: Mindset is the number 1 element to your success. Work hard but work smart and learn to delegate. Listening to audiobooks and podcasts. You need to surround yourself with like-minded people. You need a good peer group. Do not fear failure, and I know that is massively hard to believe, but if you fear failure, it's going to stop you being able to move forward. Learn to pivot. Don't change lanes. I have developed a three-strike rule or a three-idea rule, and it immediately makes me act. Keep an eye on your profit and loss and focus on the tasks that are going to help make you money. Use social media to build a personal brand and stick a rocket up your marketing. Marketing is an investment. It's not an expense. Make a 1% improvement every single day in your mindset, in the jobs you get done, in your focus, in your marketing, in your branding and so on is 365% a year. Take stock of how far you've come in your journey. Always remain grateful. These lessons are valued no matter where you are in your mortgage journey. KPIs - The Most Important Numbers to Monitor in your business Sunday is my usual day of the week where I'm starting to review my mortgage figures and what we've done as a team, what I've done individually, what each one of my individual advisors has done on a weekly basis. And, I actually thought it'd be useful for you to understand the metrics that I'm following ultimately for the sales, for the number of clients that we're dealing with, for the leads, and how that's going to impact on the overall year. And, equally, how I'm tracking this on a weekly, monthly, quarterly and annual basis. So, hopefully whether you're starting out, whether you've got a relatively small team, or whether you're running a large mortgage brokerage, this is going to be useful for you in order to be able to track your year, make more money, have better success, deal with clients better, and ultimately build longer-term relationships that are going to in turn build your mortgage brokerage. Key takeaways Profit first, because you can start to allocate, how much do you want as salary? How much do you want as a bonus at the end of the quarter? Where will you be at the end of the year? And then, you can start to address your marketing, your sales, your expenditure, and actually start to build your business from the ground up. Everything relies on strong foundations. Where are your leads coming from? For example, are the majority coming from introduces, are they coming from estate agents, for example? Are you getting them via accountants? How many referrals are you getting? You need to break down the number of leads that you're getting in every single one of those sources. How many of those leads are converting to fact finds? How many fact-finds off of the back of that, how many of those fact finds are actually turning into an agreement in principle. You need to start making this marketing machine that runs and enables you to grow and scale if that's the route that you ultimately want to go Will referrals. Survey referrals.
